Project overview
In the field of cross-border ecommerce, a Shopify website is more than just a store.
For brands operating in niche, culture-driven categories, a website can do much more than showcase products. It must establish credibility, guide user behavior, handle complexity, and scale seamlessly as the business grows.
CoolKatana is a highly specialized company specializing in custom and collectible katana swords, with products closely tied to history, craftsmanship and pop culture. Their Shopify website needed to support a large product catalog, multiple collections, global traffic and promotions, while maintaining a distinct brand image and a smooth shopping experience.
This case study explores how we helped CoolKatana build a structured, scalable Shopify website from scratch, and how careful site architecture and page planning laid the foundation for its long-term growth. This article is not focused on technical development or coding, but rather on how we coordinated Shopify setup, store structure, content hierarchy, and design based on actual business goals.

Project Challenges
CoolKatana targets the global market and specializes in handmade custom samurai swords, anime-themed swords and collectible accessories. As the number and series of products continue to increase, the original product structure can easily lead to complex classification and difficulty in user search. At the same time, it is also necessary to take into account international customer trust, brand cultural expression, promotional activities, and subsequent expansion capabilities.
Before the start of the project, we first sorted out the brand positioning, target users and core product lines, and analyzed the purchasing paths of collectors, martial arts enthusiasts and anime users; then we re-planned Shopify’s product classification, collection hierarchy, navigation logic and page information architecture, and formulated a unified structure for the homepage, product pages and promotion modules in advance to establish a clear, stable and easy-to-maintain website foundation for subsequent large-scale SKU listings, Black Friday and other marketing activities, as well as long-term brand expansion.
Turn your homepage into a conversion engine
Make the homepage the core entrance for marketing activities

The homepage of CoolKatana is not an unchanging static page, but a dynamic marketing portal that can be flexibly adjusted and can be used to host:
- seasonal promotions
- Limited time discount
- Key series recommendations
- New product release
We planned the homepage as a modular structure, allowing the brand to flexibly adjust the display content according to the marketing focus at different stages without having to redesign the entire page every time.
Balance brand story with sales conversion
Since CoolKatana’s products have strong visual expression and cultural attributes, the homepage not only needs:
- Attract users’ attention immediately
- Convey the sense of craftsmanship and authenticity of the product
- At the same time, quickly guide users into the purchase path.
Through a clear module layout, we combine visually impactful brand content with clear action buttons, which not only strengthens the brand atmosphere, but also improves the efficiency of user browsing and purchasing.
Product page structure and information clarity

Support purchasing behavior with high decision costs
For most consumers, purchasing a katana is not an impulse purchase decision. Therefore, the product page needs to provide users with sufficient product description, a sense of trust, and a basis for purchase without overstuffing the information.
We have focused on optimizing:
- Clear product information hierarchy
- Maintain a unified page layout for all SKUs
- Properly arrange the location of product pictures, product descriptions and trust information
This consistency helps users compare products more easily and make purchasing decisions with more confidence.
Create a reusable product page structure
Since CoolKatana has a large product catalog, each product page needs to follow a unified, replicable structure.
This not only reduces subsequent operation and maintenance costs, but also ensures that as new products continue to be added, the entire website maintains a consistent user experience and visual standards.
Promotional activities and seasonal marketing management

Get ready for high-traffic promotions
CoolKatana often runs large marketing campaigns such as Black Friday and holiday sales, so the Shopify store needs to be able to flexibly support:
- Promotional banner
- Discount information display
- Recommended key product series
- Action buttons that emphasize a sense of urgency
When we planned the website structure in the early stage, we included these marketing needs, so that the brand can quickly activate different promotional modules without affecting the normal structure and experience of other pages of the website.
Maintain overall website consistency during promotions
Rather than creating a large number of separate campaign landing pages, we prefer to integrate promotional information directly into the existing Shopify website framework.
This can not only highlight the intensity of discounts and the sense of urgency of activities, but also maintain the unity of the entire brand in terms of vision, content and user experience.
Avoid over-design and let vision serve function
Visual design is an aid, not a distraction
Although the website as a whole adopts a strong visual expression, every design decision needs to serve actual functionality, such as:
- Highlight product details
- Guide users’ visual movement
- Strengthen brand tone
We avoid adding too many meaningless decorative elements that may affect user judgment, increase browsing burden, or complicate website navigation.
Align design with mall structure
Every visual module in the website matches Shopify’s own content structure and backend management logic.
This ensures that subsequent content updates are easier, while allowing the site to continue to adapt and expand as the brand grows.
Project results
Build a scalable Shopify store foundation
At present, the CoolKatana website has been able to stably support:
- Continuously growing product catalog
- High frequency promotional activities
- Visits and orders from global markets
Improve overall user experience
Users can now find target products faster, understand the differences between different products more easily, and complete browsing, comparison and purchase in a smoother path.
Retain flexibility for long-term brand development
New product lines, marketing campaigns, and design content can be continuously added to the website without the need for frequent large-scale redesigns.
This allows CoolKatana to continuously adapt the website as the brand develops and market changes, while keeping the overall structure stable.
